Num mundo cada vez mais competitivo, fazer o melhor produto ou prestar o melhor
serviço é o ponto que vai distinguir as melhores empresas. Sendo que existem diversas
formas de eliminar desperdícios e rentabilizar ao máximo os fluxos de informação e de
processos, é deveras importante estudar e criar soluções que consigam satisfazer essas
necessidades. O presente trabalho tem como objetivo analisar de que modo a empresa
em estudo poderá melhorar o desempenho de alguns sectores fundamentais da empresa,
tais como o circuito de informação e o sector da produção. Para isso, foram aplicados os
princípios e as ferramentas Lean para auxiliar na identificação dos processos que seriam
passíveis de serem melhorados, quer em termos da redução de tempos de trabalho e
custos, quer nos fluxos de informação, desde o cliente ao fornecedor e posteriormente à
distribuição de funções em todo o processo produtivo, capacitando a empresa para ter
uma organização mais estruturada. Após a aplicação das ferramentas Lean, Value
Stream Mapping e Kaizen, verificou-se uma melhoria significativa em comparação com
o VSM atual, traduzindo-se numa diminuição do tempo de ciclo de 0,95 minutos e do
Lead Time de 1141 minutos. Desta forma, as melhorias efetuadas permitirão reduzir o
tempo total do processo produtivo de 7,25 dias para 4,88 dias. Assim como, foi possível
obter uma maior rastreabilidade das mercadorias e matérias-primas e por fim, conseguir
ultrapassar algumas barreiras do circuito de informação desde a encomenda até à
expedição. Apresenta-se ainda uma proposta para implementação futura, que permitirá
à empresa reaproveitar todo o desperdício (matéria orgânica) para produção de
fertilizante.
In an increasingly competitive world, making the best product or providing the best service is the point that will distinguish the best companies. Since there are several ways to eliminate waste and make the best use of information and process flows, it is important to study and create solutions that can satisfy those needs. This work aims to analyse how the company under study can improve the performance of some of its fundamental sectors, such as information circuit and production sector. For that purpose, Lean principles and tools were applied to help identify the processes that could be improved, either in terms of reducing work times and costs, or in information flows, from the customer to the supplier and subsequently to the distribution of functions throughout the production process, enabling the company to have a more structured organization. After applying the Lean, Value Stream Mapping and Kaizen tools, there was a significant improvement compared to the current VSM, translating into a decrease in cycle time of 0.95 minutes and Lead Time of 1141 minutes. In this way, the improvements made will reduce the total time of the production process from 7.25 days to 4.88 days. Likewise, it was possible to obtain greater traceability of goods and raw materials, and finally, to overcome some barriers in the information circuit from ordering to dispatch. A proposal is also presented for future implementation, which will allow the company to reuse all waste (organic matter) to produce fertilizer.
